Measure at SKU and shade level

Measure what actually sold
Track sales, remaining stock, returns, damaged units, promotions, and channel by SKU and shade. Brand-level totals can hide that one shade is selling while several others are holding inventory.
Separate launch demand from repeat demand. Creator content, seasonal promotions, and opening events can produce a short spike that should not automatically become the next order quantity.
Build the complete replenishment timeline
Work backward from the date stock is needed. Include quotation confirmation, payment, supplier preparation, domestic China delivery, warehouse receiving, consolidation, export handover, international transit, customs, and local delivery.
Use a range rather than one perfect date, especially when several brands are consolidated. Set an internal decision point early enough to choose between waiting for all suppliers and shipping priority items separately.
Reconfirm the product before reordering
Do not assume the second order is identical to the first. Reconfirm current packaging, formula or shade naming where applicable, barcode, version, case quantity, price, stock, and discontinuation status.
If the brand has changed packaging, decide whether old and new versions can be sold together and how product images, listings, shelf labels, and customer service information will be updated.
Use reorders to improve the assortment
Increase depth in reliable products, reduce slow shades, and add new items only when they have a clear category role. A reorder should make the offer easier to understand, not simply make it larger.
Review landed margin, sell-through, stock cover, and supply reliability together. A fast-selling product can still create problems if replenishment is unpredictable or its shipping profile is inefficient.
